Question the question itself
Before answering a question, ask whether it is the right question and whether it is framed to produce useful answers.
Why it works
Questions carry hidden assumptions: "Why is strategy X failing?" assumes the strategy is failing. "How do we increase sales?" assumes sales should be increased rather than costs cut. Accepting the framing of a question inherits its assumptions; questioning the question surfaces those assumptions before they shape the answer. This is a meta-level cognitive move that prevents sophisticated analysis of the wrong problem.
How to do it
- When given a question, pause and restate it in your own words.
- Ask: "What does this question assume? Are those assumptions valid?"
- Ask: "What question is this question a proxy for?" — often the stated question is not the deepest one.
- Only proceed to answering after you’ve confirmed the question is one worth answering.
Evidence
Framing effects in judgment research (Kahneman & Tversky) demonstrate that how a question is stated influences the answer, independent of the substance. Questioning the frame is a practitioner counter to this. The specific practice is philosophical and professional rather than experimentally validated. (mechanistic)
Systematically questioning every question can be impractical and socially awkward. This practice is most valuable for high-stakes questions where the framing is most likely to carry consequential assumptions.
