Establish shared purpose before delivering critique

Frame critique as help toward a shared goal, not an evaluation from above.

Why it works

Feedback is most readily received when the recipient believes the feedback-giver is working toward the same goal they are. Without a shared frame, critique is experienced as hierarchical evaluation — I am judging you — which activates status and identity threat. With a shared frame, the same critique functions as collaborative problem-solving — we are trying to get to X, here’s what’s in the way. Establishing this frame explicitly at the start reduces the threat response before the critique lands.

How to do it

  1. Begin by naming the shared goal: "We both want this project to succeed — I want to flag something that I think is a risk."
  2. Check that the shared goal is genuinely shared: "Is that still the priority for you too?"
  3. Frame the critique as information about the gap between current state and goal, not as judgment.
  4. End with the question: "Given that goal, what would you want to do about this?"

Evidence

Shared purpose framing draws on self-determination theory’s autonomy support: feedback is better integrated when it is experienced as helping rather than controlling. Research on psychological safety also finds that critique lands better in contexts where the purpose is clearly shared. (clinical)

SDT evidence supports the autonomy/purpose principle; the specific "shared goal before critique" framing is a clinical extrapolation rather than a separately trialed technique.

Common mistake

Stating a shared goal that is actually one-sided: "We both want you to perform better" is the manager’s goal dressed as shared purpose. The goal must be genuinely mutual.
