Listen to understand, not to load your response
Most managers listen while mentally composing their reply — real coaching listening is for understanding, not rebuttal-preparation.
Why it works
When a listener is mentally preparing a response, working memory is partly occupied by that task, reducing the depth of processing of what is actually being said. The speaker can usually detect this — there is a quality shift in attention that produces a subtle sense of not being heard. Real listening — where the listener is trying to understand the person’s full reality rather than to extract the actionable point — produces different questions and often reveals layers of the problem the speaker hadn’t yet articulated.
How to do it
- Practice listening for what is *not* being said as much as what is — what is the worry or uncertainty they haven’t named?
- After they finish, pause before asking anything, and ask yourself: "Do I understand their situation well enough to be useful?"
- Reflect back what you heard before asking a question: "So it sounds like the real pressure is X — is that right?"
- Resist the urge to move to solutions until the problem feels fully understood.
Evidence
Dual-task interference research supports that listening quality decreases when cognitive resources are split between processing and response preparation. Active listening — which intentionally prioritizes understanding — is associated with better outcomes in therapeutic and coaching contexts. (mechanistic)
Dual-task work is laboratory-based; active listening in managerial contexts is studied primarily in clinical and coaching research where effects are hard to isolate from other variables.
Common mistake
Asking a follow-up question that makes it obvious you did not fully process the previous answer — this signals that the listening was performative and resets the trust dynamic.
