Bring a proposal, not just a question, to the person in charge

When you need direction at work, arrive with your own recommendation and reasoning before asking what they want.

Perché funziona

Kegan’s group found that Socializing learners saw teachers as sources of authority, expected the teacher to know what they needed, and took on the teacher’s goals as their own. The same report cites Kegan’s 1994 argument that the role demands placed on adults frequently outpace their developmental capacities, and his book on that argument devotes a chapter to working. Bringing a proposal changes the structure of the exchange: the authority’s view meets one you generated, rather than filling an empty space. Repeated, it shows you where your judgment and theirs part ways, and why.

Come farlo

  1. Next time you are about to ask “What do you want me to do?”, stop and write your own answer first: what you would do, and why.
  2. Bring it as “Here’s what I’d recommend and my reasoning — what am I missing?”
  3. Keep a running list of where they agreed, where they changed your plan, and the reasons they gave.
  4. After a month, read the list: where your call held up, and where their view consistently added something you could learn to supply yourself.

Prove scientifiche

The descriptions of Socializing learners treating the teacher as the authority on what they needed to learn, and adopting the teacher’s goals as their own, come from Kegan’s group (NCSALL, 2001), which also cites Kegan (1994) for the claim that adult role demands frequently outpace developmental capacity. In Over Our Heads contains a chapter titled “Working” (pp. 137–197), confirmed from its published table of contents. (observational)

The 2001 study observed learners and teachers, not employees and managers; applying it to the workplace is an extension. Stage also does not map neatly onto workplace motive: a field study of 53 community and educational leaders found developmental level related to only one of the five sources of work motivation it measured (instrumental motivation). The proposal habit itself has not been tested as a developmental intervention.

Bringing a proposal that is really a guess at what the manager already wants. The point is to show your actual reasoning — including where you would choose differently — so their response teaches you something instead of just confirming you guessed right.
